A classic example of a sure hit that became a commercial failure when a new lead took over is the 1951 musical Top Banana. The ultimate vehicle for the very popular Phil Silvers, (according to Steven Suskin) it actually recouped after about 9 months. However, Silvers needed an extended vacation. Jack Carter (who was no Phil Silvers) replaced him and the grosses plummeted to the extent that Silvers came back but was unable to turn things around. The show ended up closing at a loss with, nevertheless, a respectable run.

More recently, when Nick Jonas took over as Finch in the 2011 revival of How to Succeed (after Daniel Radcliffe and then Darren Criss had made the show a resounding hit), he apparently wasn't selling enough tickets to cover running costs. The production ended up closing rather abruptly since the profits were being diminished.

Another example: Betty Hutton and understudy Mitzi Welch following an ailing Carol Burnett in Fade Out - Fade In. Also, Liza Minnelli (missing performances while subbing for) and Raquel Welch following Julie Andrews in Victor/Victoria.
